Mandatory area

A · Strategy

Direction, ambitions, markets and value proposition.

Mandatory area

B · Processes

Validated AS-IS map: flows, lead times, costs, non-quality.

Mandatory area

C · Governance

Roles, decisions, coordination, KPIs and steering.

Mandatory area

D · Resources

Workload, capacity, skills and financial means.

The digital area is observed across the board (factual annex), with no selection or comparison of solutions. Fit 4 Performance, Fit 4 Digital and Fit 4 AI are distinct engagements.

A structured engagement in six sequences.

Every finding is documented, tied to a process and tested against management's objectives.

01
Scope

Strategy and finance scoping

Ambitions, financial situation, market and SWOT with management.

02
Scope

Field immersion

Observation on the ground (gemba), interviews, workshops: watching the real work.

Common thread: four areas covered, traceable findings, proportionate recommendations, no tool selection.

Proven methods in the service of facts.

The choice of tools depends on the company's sector, size and maturity.

Strategy and finance

  • SWOT: strengths, weaknesses, opportunities, threats
  • Value chain: where value is created or lost
  • Financial analysis: margins, cash, break-even
  • Scenarios and costed business plan

Market

  • PESTEL and Porter's forces: environment and competition
  • Segmentation and targeting
  • Positioning of the value proposition
  • Ansoff matrix: penetration, new markets, diversification

Processes and performance

  • Field observation (gemba)
  • VSM, BPMN: flows, decisions, validations
  • 5 whys, Ishikawa, Pareto
  • Lean and OEE: reducing losses

Governance and resources

  • RACI: who decides, who does, who is informed
  • Dashboard and KPIs
  • Workload / capacity
  • Impact / effort matrix

The SWOT: from findings to decisions.

A strategic reading applied to operations, fed by the field and by the figures.

Strengths · internalWhat know-how, customers and margins set us apart?
Weaknesses · internalWhere do processes and organisation hold back execution?
Opportunities · externalWhich segments, channels or markets are opening up to us?
Threats · externalCompetition, regulation, dependencies: what are the risks?
01

Observe

Strengths and weaknesses drawn from the field and the figures, not from opinions.

02

Cross

Strengths and opportunities, weaknesses and threats: strategic options.

03

Decide

Selected priorities, tied to processes and to a budget.

Deliverable: initial strategic note, then a closing note on priorities and success conditions.

From root causes to costed priorities.

Moving from proven findings to realistic operational decisions.

Ishikawa: six families of causes (methods, manpower, machines, materials, environment, measurement). Pareto: first deal with the few causes that explain most of the losses in time, cost and quality.

Typical challenges

  • Scrap, rework, non-quality
  • Workshop load and scheduling
  • Stock, cost prices and margin

Our approach

  • Observation on the shop floor: flows, handovers, stoppages and restarts
  • AS-IS mapping (VSM): cycle times, waits, work in progress, bottlenecks
  • Root causes: 5 whys, Ishikawa, Pareto of defects
  • Capacity and costs: workload / capacity, OEE where relevant, cost prices

Indicators tracked

  • OEE (where relevant)
  • Scrap and rework rate
  • Production lead time
  • Customer service level

  • Margin by category, seasonality, cash
  • Dependence on the manager and sales teams

Our approach

  • In-store observation: welcome, journey, checkout, replenishment

  • Customers and competition: segmentation, loyalty, local positioning
  • Organisation: team scheduling, roles, supply

Indicators tracked

  • Gross margin by category
  • Stock turnover
  • Average basket
  • Conversion rate
  • Stock-out rate

  • Team utilisation and profitability per assignment
  • Dependence on key people
  • Sales pipeline and positioning

Our approach

  • Interviews and workshops: the real work, handovers, validations
  • Service delivery chain: mapping from request to invoicing
  • Profitability: margin per client or per assignment, pricing
  • Governance: RACI, steering routines, capitalising know-how

Indicators tracked

  • Utilisation rate
  • Margin per assignment
  • Delivery lead time
  • Customer satisfaction
  • Days sales outstanding (DSO)

What executives ask us.

What are the four mandatory areas?+
Strategy (direction, ambitions, markets, value proposition), processes (validated AS-IS map: flows, lead times, costs, non-quality), governance (roles, decisions, coordination, KPIs, steering) and resources (workload, capacity, skills, financial means). No area may be omitted: the depth varies with the company's maturity.
What happens with the digital area?+
It is observed across the board, as a factual annex, with no selection or comparison of solutions. For an in-depth digital study, the appropriate programme is Fit 4 Digital, which is a distinct engagement.
My company is small: is the approach suitable?+
Yes. The framework is common, but the depth, tools and indicators are proportionate to your size, sector and maturity. The maximum funding rates are 70% for a small company, 60% for a medium one and 50% for a large one, subject to conditions.
Is implementation funded?+
The diagnostic is eligible. Implementation of the recommendations is not part of the Fit 4 Performance engagement. Our deliverable is a costed, prioritised action plan, which you execute as you see fit.
How are the recommendations built?+
Every finding is documented, tied to a process and tested against management's objectives. Every recommended action is traceable to a located dysfunction and costed in cost, lead time and expected gain.
What are the rate and the duration?+
The daily rate is capped at €1,300 excl. VAT by the programme. The engagement lasts 6 months at most and is based on a detailed quotation provided before the start. Luxinnovation is informed of the presentation at least 15 working days in advance.
Do you sell tools?+
No. Our performance diagnostic is tied to strategy, figures and the market, with no tools or providers to sell. Any conflicts of interest are declared in writing.
